## The Shadow AI Problem

It's happening at your university right now. Probably in at least three departments.

A faculty member signs up for a free AI tool and starts pasting student essays into it for feedback. An admissions team builds a chatbot on a consumer platform to handle applicant FAQs. An advising office uses an AI summarizer to process student case notes.

None of these went through IT. None went through procurement. None had a FERPA review.

And all of them are working well enough that the people using them would resist giving them up.

The instinct when shadow AI appears is to centralize. Form a committee. Create a center of excellence. Establish governance before allowing experimentation.

This approach works for technologies that are stable, well-understood, and slow-moving. Enterprise resource planning. Business intelligence. Data warehousing.

AI is none of those things.

By the time a center of excellence finishes its charter document, the technology has shifted. By the time it completes its vendor evaluation, three departments have already built solutions.

By the time it publishes its acceptable use policy, the policy is based on capabilities that no longer represent the frontier.
