## The 25% Problem

Most enterprise AI deployments plateau at roughly 25% adoption. A quarter of employees use the tool regularly. The rest either ignore it, use it sporadically, or actively resist it.

The standard diagnosis is "change management" — employees need more training, more executive sponsorship, more incentives to adopt.

This diagnosis is wrong. Or, more precisely, it's incomplete. It treats adoption as a people problem when it's actually an architecture problem.

Employees don't resist AI because they fear technology. They resist AI that doesn't work for their specific context, that they can't customize for their workflows, and that they don't trust with sensitive information.
