The Ad-Supported AI Era Has Arrived

This week, ads from Expedia, Qualcomm, Best Buy, and Enterprise Mobility started appearing directly inside ChatGPT responses. According to Adweek, they can trigger as soon as after your first prompt.

This was always the trajectory. OpenAI has spent billions training and operating the world's most popular AI chatbot. Free-tier users generate enormous compute costs. Advertising was the inevitable monetization path — the same one that shaped Google Search, social media, and every other "free" consumer tool before it.

But for organizations — universities, corporations, government agencies — this moment deserves more than a shrug. It deserves a strategic rethink.

The Misaligned Incentives Problem
