Last week, the U.S. Department of Defense designated Anthropic — maker of Claude, one of the most capable AI models available — a "supply chain risk." The designation wasn't about Claude's technical capabilities. It was political: Anthropic's CEO Dario Amodei publicly suggested the company's refusal to "pander" to political leadership had soured the relationship.
The technical merits didn't matter. Within days, defense contractors began preemptively abandoning Claude — not because the model stopped working, but because a single policy decision made it a liability.
Meanwhile, in a twist of irony, Anthropic's consumer demand surged. Claude broke daily signup records and topped App Store charts across the US, Canada, and Europe. The same AI that became untouchable for defense is now more popular than ever with individual users.
This isn't an Anthropic story. It's an infrastructure story.
The Vendor Lock-In Problem Is Now a Geopolitical Problem

This week, Microsoft announced it's integrating Anthropic's Claude Cowork into Copilot, enabling "long-running, multi-step tasks" across Microsoft's ecosystem. The signal is clear: the future is interconnected agents that collaborate across systems, not standalone chatbots.
But the ownership question persists. With Copilot + Cowork, those agents live inside Microsoft and Anthropic's infrastructure. Your data flows through their systems on their terms.
Organizations that want to participate in the multi-agent future without ceding control need platforms built for institutional ownership. That means agents that can share screen context, take phone calls, maintain memory across sessions, and understand the document you're reading — all running on infrastructure the organization controls.
What to Do Now
If you're evaluating AI infrastructure — or already locked into a vendor — here's a practical checklist:
Audit your LLM dependencies. How many of your AI workflows break if one provider becomes unavailable? If the answer is "all of them," you have a single point of failure.
Test open-weight fallbacks. Deploy Llama, Qwen, or Mistral on your infrastructure and validate that your critical AI workflows can run on them. The cost savings alone often justify the exercise.
Separate your data from your model. Your institutional knowledge bases, training data, and agent memory should live on your infrastructure, independent of any model provider.
Demand source code access. If your AI vendor won't give you the code, you don't own the system — you rent it. And renters get evicted.
Design agents with accountability. Every AI agent making consequential decisions should have defined roles, audit trails, and escalation protocols. The NEH grant debacle is a cautionary tale.
The Pentagon-Anthropic situation will resolve itself. But the structural lesson is permanent: in an era where AI is critical infrastructure, the organizations that own their stack will outlast those that rent it.
