Institutional knowledge preservation. Every student interaction with the AI builds a dataset that can improve the system over time — if the district owns that data. If the vendor owns it, the district starts over every time it switches tools.
The Question That Changes the Conversation
When a vendor presents per-seat pricing to a superintendent, there's one question that reveals the true cost structure: "If we cancel this contract in three years, what do we keep?"
If the answer is "nothing" — no data, no customizations, no institutional knowledge — then the district isn't buying a tool. It's renting access. And rental costs compound while ownership costs amortize.
